B2B customer onboarding statistics (2026): from peer-reviewed research and SEC filings, not vendor surveys

Post-sale B2B onboarding statistics from independent sources only: a peer-reviewed study of 74,871 SaaS contracts, retention benchmarks, McKinsey research and implementation timelines from public-company filings.

18% of new B2B customers were gone before onboarding ended.

That figure comes from a peer-reviewed study of 74,871 SaaS contracts in the Journal of the Academy of Marketing Science. The customers had signed. They never made it to go-live.

This page collects the most reliable customer onboarding statistics available: how many customers churn during onboarding, when churn peaks, what good onboarding is worth, and how long implementation takes and costs. Every number comes from academic research, independent benchmarks or public-company filings. None comes from a vendor survey.

How many customers churn during onboarding?

The study by Steinhoff, Kim, Kanuri and Palmatier (2025) covers every new contract one large B2B SaaS provider signed between January 2015 and May 2018. The provider sells travel, expense and invoice software in 37 countries.

  • 18% of 74,871 new contracts churned before onboarding ended.
  • 9.57 months was the average onboarding period.
  • 14% to 25%: attrition rose with the number of add-ons sold at signing. 14% with one or two add-ons, 18% with three, 21% with five and 25% with six.
  • After onboarding, the effect flipped. Customers who got through with more add-ons were more likely to stay.
  • Phone beat chat. Customers who got live chat instead of phone support were hit harder by big bundles. The provider had added chat to save money.
  • Complexity explains it. A follow-up survey of 297 managers found bigger bundles felt more complex, and complexity predicted cancelling during onboarding.

It is one company, and the data is a few years old. But it is 74,871 real contracts, not opinions about them.

The takeaway is uncomfortable for sales leaders: paying reps to sell bigger bundles at signing can raise onboarding churn.

When do new customers churn?

  • 90% and 70%: the top quarter of SaaS businesses keeps 90% of new customers through month 3 and 70% through month 12. (ChartMogul SaaS Retention Report 2023, data from over 2,100 SaaS businesses)
  • 98% vs 87%: in the first 3 months, top-quarter companies charging over $500 a month keep 98% of customers. Under $10 a month, they keep 87%. (Same report)
  • Month 11: churn risk is highest at the start and falls steadily until month 11. (Same report)

ChartMogul’s sample mixes B2B and consumer subscriptions. Its own reading of the 3-month number: “A low retention rate in the first 3 months signals issues with onboarding or acquisition.”

How much does mature onboarding improve retention?

  • 7 points: B2B SaaS companies with the most mature onboarding and adoption practices earn about seven percentage points more net revenue retention than peers with basic ones. (McKinsey, 2025, executives at 98 US B2B SaaS companies)
  • 18% of those companies work that way. They agree onboarding goals with the customer at the start, such as time to activate the first 100 users. (Same source)
  • 95% vs 91%: median gross revenue retention for B2B SaaS companies with contracts above $250,000 a year versus below. (SaaS Capital, 2025, over 1,000 private B2B SaaS companies)

SaaS Capital puts part of that gap down to “in-depth scoping and implementation, and dedicated support.” Our guide to onboarding KPIs covers which goals to set first.

How long does B2B software implementation take?

Public software companies describe their implementation times in their SEC filings.

CompanySoftwareImplementation time, in their words
CCCInsurance claims”average customer implementations taking less than three months”
BlendMortgage and lending”Most new customer deployments are completed within three to four months”
DayforceHR and payroll”three months for smaller customers to twelve months for larger customers”
nCinoBanking”typically average less than six months, but may extend beyond twelve months”
AlkamiDigital banking”generally ranging from six to 12 months depending on the depth of integration”
GuidewireInsurance core systems”typically lasts six to 24 months or longer”
PhreesiaHealthcare intake”typically ranging from one to 24 months”

The range runs from under three months to two years, and integration depth explains most of it. A single “average onboarding time” tells you little. Our guide on how long customer onboarding should take shows how to set a date from your own past projects.

Dayforce adds one more number: it takes “approximately two years” to recover the implementation and acquisition costs of a new customer. A customer lost during onboarding never pays back.

How much does implementation cost the vendor?

  • 30%: median gross margin on professional services at private B2B SaaS companies. (Benchmarkit, 2025; only 38 companies answered this question)
  • −9%: average gross margin on project services at the public SaaS companies in the TSIA Cloud 40 that report it. (TSIA, 2023)
  • $790M to deliver $719M: Workday’s professional services costs against professional services revenue in fiscal 2026. (Workday 10-K)
  • 5% gross loss on ServiceNow’s professional services in 2025, driven by spending “to further help accelerate customer value realization.” (ServiceNow 10-K)

Big software companies run onboarding at or below cost on purpose. The subscription revenue only arrives if the customer goes live.

Does live onboarding beat self-serve?

These numbers come from Superhuman’s former growth lead Gaurav Vohra, writing in First Round Review.

  • 65%+ of customers fully switched their email to Superhuman after a live onboarding, more than double the rate for users dropped into the product with no onboarding.
  • Nearly 2x the activation rate of self-serve onboarding.
  • 15% attended once onboarding became optional, down from 100% when it was required.

Superhuman sells to individuals, not enterprises, and Vohra flags possible selection bias himself. But it matches the phone-versus-chat finding above. When customers have to change how they work, a person on the other end keeps more of them.

If your kickoff is optional, expect most customers to skip it.

What these statistics mean for your onboarding

Customers rarely leave onboarding over price. In the Steinhoff study’s exit surveys, only 204 customers gave pricing as the reason. They leave because the product feels too complex to adopt, and help is too thin when they get stuck.

The problem sits on the customer’s side: they need to know what they bought, do their part and get help fast.

That is what Valuecase is built for. Each customer works in one shared space with their plan, tasks and materials, and sees only what applies to them. Your team sees who opened what, which tasks are stuck and which accounts have gone quiet, so you can pick up the phone before the customer gives up.

Frequently asked questions

What percentage of B2B customers churn during onboarding?

About 18%, according to the best independent data available. In a peer-reviewed study of 74,871 new contracts at one large B2B SaaS provider (Steinhoff et al., Journal of the Academy of Marketing Science, 2025), 82% were retained through the end of onboarding. It is one company's data, from 2015–2018.

How long does B2B SaaS implementation take?

It depends on how deep the integration goes. Public filings range from under three months at CCC to three to twelve months at Dayforce and six to 24 months or longer at Guidewire. In the 74,871-contract study, onboarding averaged 9.57 months.

Does selling more add-ons hurt customer onboarding?

Yes. In Steinhoff et al. (2025), onboarding attrition rose from 14% for customers with one or two add-ons to 25% with six. Customers found the bigger package harder to adopt. After onboarding the effect flipped, and more add-ons meant better retention.

Is human-led onboarding worth the cost?

For complex accounts, the evidence says yes. In the 74,871-contract study, phone support reduced onboarding churn from complex bundles, and live chat made it worse. At Superhuman, over 65% of customers fully switched after a live onboarding, more than double the rate without one.

Do software companies make money on implementation?

Rarely. Benchmarkit puts the median gross margin on professional services at 30% for private B2B SaaS. Workday spent $790 million to deliver $719 million of professional services in fiscal 2026, and ServiceNow ran a 5% gross loss on services in 2025.
